The strategic picture is shifting. American frontier labs default to closed, proprietary weights. Chinese labs — DeepSeek chief among them — ship open weights. That difference in release philosophy is producing a divergence in ecosystem momentum.
When weights are open, the compounding starts immediately. Researchers fine-tune. Engineers quantize and deploy on commodity hardware. Startups build products without negotiating API terms. Every downstream contribution feeds back into a shared foundation. Closed models skip that loop entirely.
DeepSeek's releases demonstrated this concretely. Models that matched or approached top closed-model benchmarks shipped with weights attached. Within days, the community had quantized versions running locally, fine-tunes targeting specific domains, and integrations across every major inference runtime. A proprietary release at the same capability level would have produced API docs and a waitlist.
The argument for keeping weights closed has always rested on two pillars: safety and competitive moat. Neither is holding cleanly. On safety, open-weights models have not produced the predicted acceleration of harm at scale. On moat, the gap between open and closed capability is narrow enough that the moat is shrinking faster than the labs can widen it.
For engineers and technical founders, the implication is operational. Depending on a closed-API provider means accepting rate limits, pricing changes, and deprecation timelines set by someone else. Open weights mean you control the stack. Latency, cost, fine-tuning, and data residency become decisions you make rather than accept.
